Filter by the channel you actually need: email, paid ads, CRO, or Shopify development… Generalist agencies rarely outperform specialists at scale. Look for documented results in your industry vertical and test their niche knowledge directly. Ask about common challenges in your category, if they hesitate, they’ve never solved it.
What should an eCommerce agency be able to prove before you hire them?
Their process, not just their results. Any agency can show a strong case study. Ask how they actually achieved it. What was the strategy, what did they test, what failed before something worked. Vague answers about “holistic approaches” and “data-driven decisions” without actual explanation are a red flag. That level of detail can’t be faked.
